* feat(fleet): cross-node bulk label assign with authoritative label discovery Make Fleet Actions > Bulk label assign work across the fleet. Pick a stack label that exists anywhere in the fleet, select stacks on one or more nodes, and the control orchestrates: each target node resolves the label by name, creating it with the same name and color if missing, then adds it to the selected stacks while preserving their existing labels. The local node runs in process; each remote runs its own admin-only local-assign receiver over the node proxy. Per-node failures (unknown node, no proxy target, unreachable, mixed-version remote) degrade that node only and are reported per node in the result. Assignment writes use a transactional INSERT OR IGNORE so the add-preserve path is idempotent and race-free. Also make the shared fleet label discovery authoritative: suggestions, match-preview, and the fleet-stop remote leg now read each node's labels live over the proxy instead of the control database, which does not mirror remote labels. A propagated label therefore appears in, and is stoppable by, Stop-by-label across the fleet, and unreachable nodes are surfaced rather than silently dropped. Fleet Actions runs against the unfiltered node list, so overview filters no longer narrow its scope. The previous node-scoped, replace-by-id bulk-assign endpoint is removed. * fix(fleet): treat malformed remote label responses as per-node failures A 200 response from a remote node whose body is not the expected shape was treated as a benign empty result, so a malformed remote could read as a clean zero-stack assign or a "matched, nothing to stop" no-op and even surface a success toast. Validate the wire shape in the bulk-assign and fleet-stop remote legs and in the authoritative label discovery fan-out; on a malformed body, report the node as a per-node failure with the error attributed to its stacks instead of silently dropping it. * chore: drop accidentally committed temp file |

* fix: gate fleet stop-by-label on a resolved preview and validate remote stop responses The destructive "Stop fleet by label" action could run before its blast radius was known, and a malformed remote response could be rendered as a successful zero-stack stop. Both are release blockers for the fleet stop-by-label flow. Gate the "Stop fleet" button on a resolved blast radius: the live match-preview resolving to at least one matching stack, or a dry run of the current label when the preview endpoint is unavailable. Carry the resolved node and stack list into the confirm modal so the operator confirms against the concrete targets rather than a label name alone. Editing the label invalidates a prior dry-run snapshot, so a stale blast radius cannot re-enable the action. Validate the remote local-stop 200 body before trusting it. A body that is not the local-stop contract (missing matched flag, non-array results, or a malformed result element) now fails that node with a clear error, consistent with the non-ok and unreachable paths, instead of defaulting matched to true and results to empty. * fix: ignore stale fleet stop-by-label preview responses after the label changes The debounced match-preview callback set the preview state unconditionally, so a request issued for one label that resolved after the operator switched to another label would mark the preview ready with the old label's blast radius. That re-enabled the destructive Stop and showed stale nodes/stacks in the confirm modal for a label that no longer matched them. Guard the in-flight request with a per-run cancelled flag flipped in the effect cleanup, so a response for a label that is no longer current cannot set the preview. This mirrors the cancellation pattern already used by the suggestions effect. Add a test that holds a preview request in-flight, switches the label, then resolves the stale response and asserts Stop stays disabled and the old targets do not leak. |

* fix(fleet): resolve Stop-by-label stack labels across all nodes The Fleet Actions "Stop by label" card only ever saw the control node's own stack labels. The stack-label routes are proxied, so each node stores its labels in its own database and the control holds no mirror for remote nodes. The suggestions, match-preview, and fleet-stop endpoints all read that nonexistent mirror, so remote-only labels were invisible and remote stacks were skipped before the remote was ever asked. Make all three authoritative across the fleet with a new collectFleetLabelSummaries helper: the local node reads its own database, and each remote is queried live through its labels and label-assignments endpoints over the proxy, with fail-closed parsing and per-node reachability. fleet-stop drops the mirror pre-check and always calls each reachable remote's local-stop receiver, reporting unreachable nodes at the node level so they never block the reachable ones. The picker now surfaces remote-only labels, aggregates shared names once with combined counts and the carrying node names, and flags incomplete coverage when a node is unreachable. The preview groups matches per node, lists unreachable nodes separately, and distinguishes no matching stacks from "label exists but no stacks" from "remote unavailable". * fix(fleet): harden Stop-by-label card against malformed responses Guard the match-preview and fleet-stop response bodies so a malformed but 200 reply degrades instead of crashing or misreporting. match-preview now validates the per-node shape before rendering (the preview reads it outside any try/catch) and logs a malformed body; fleet-stop distinguishes a non-array results body (a server bug, now logged and surfaced as an unexpected-response error) from a genuine empty fleet, and guards per-node stackResults. Docs: an unreachable or errored remote is reported once per node, not as a per-stack error row. |

The action has always matched stack labels only, but nothing in the copy or the data flow made that explicit. Add a stack-label-only suggestions endpoint and make the scope unmistakable: - New GET /api/fleet/labels/suggestions aggregates the per-node stack labels into a name-keyed list with stack and node counts (admin-only, central DB, covers every configured node including offline remotes). Node labels are never folded in. - The card now sources its autocomplete from that endpoint and renders each suggestion with its stack and node counts via a typed FleetStopLabelSuggestion model, so node-label data cannot be fed into this destructive card. - Copy is explicit throughout: "Stack label" target field with a helper line that node labels are not used, a clear "0 matching stacks" readout and a "No stacks are assigned to this stack label" empty preview, and confirm and result copy that references stacks and the stack label. - Docs updated (fleet-actions, stack-labels) and tests added on both sides, including node-only exclusion, name collision, multi-node counts, the zero-stack preview, and the non-fatal suggestions-load path. * docs: correct stale Stop-by-label button and helper references The Stop-by-label walkthrough referenced a "Stop matching stacks" button and a warning callout that no longer exist on the card. * feat(fleet): add read-only dependency map tab Add a fleet-wide Dependencies tab to Fleet view that maps how stacks, services, networks, volumes, and ports relate, with flags for missing dependencies, port conflicts, orphaned resources, and cross-stack shared resources. Read-only; filterable by stack, node, and flag; collapsed by default with a list-view fallback at scale. The graph is derived at request time from Docker and compose metadata, so no new table or persisted state is introduced. A per-node graph endpoint feeds a hub aggregation endpoint that fans out across the fleet and degrades gracefully, surfacing unreachable or unparseable nodes inline while the rest of the map still renders. * fix(fleet): harden dependency map flag detection and remote merge Address review findings on the dependency map: - Port-conflict detection now does pairwise host-scope overlap, so an unrelated bind on the same port and protocol but a different specific host IP is no longer flagged, and the flag lands on the exact scoped port node. - A running service's depends_on target is only considered satisfied when it is actually running, so a crashed (exited) dependency is surfaced while a deliberately stopped stack stays quiet. - Declared external networks and volumes are reported missing when they do not exist on the host instead of being assumed present. - The hub deep-validates each remote node-graph payload before merging, so a reachable-but-malformed remote degrades to a single node error rather than failing the whole fleet map, and the validation failure is logged. - Searching or filtering on a network, volume, or port now also reveals the services that claim it and their stacks. |

* feat(mesh): refine the Routing tab and add per-route removal
Tighten the Fleet > Routing tab so its node cards and diagnostics read
honestly for proxy-connected fleets, and remove a couple of dead ends.
- Node cards drop the "pilot connected/offline" line, which was meaningless
for nodes that connect over the HTTP API proxy. The compact card drops the
matching agent cell and now reads stacks / aliases / bridge.
- Enabling mesh on a proxy node shows a transient "Connecting" state and
settles to meshed on its own, instead of flashing "Degraded" with a manual
refresh while the bridge finishes dialing.
- The alias detail sheet gains a "Remove from mesh" action that opts the
alias's owning stack out (the confirmation says how many aliases that
drops), and a "Topology" tab. The standalone topology sheet and its
opt-in-sheet shortcut are removed in favor of the tab.
- The "Add stack" affordance stays reachable on a meshed node, so a node
that already has aliases is no longer a dead end.
- Diagnostics and the alias detail sheet show a transport-aware line
("local", "API proxy bridge", or "Pilot tunnel" with its state) instead of
a fixed "Pilot tunnel" label.
Adds unit coverage for the new state derivation, transport descriptor, the
enable auto-converge, and the admin-gated removal, and updates the mesh docs.
* fix(mesh): harden Routing tab toggle and alias sheet against async races
Independent review surfaced two narrow async races in the new code.
- RoutingNodeCard: cancel the converge re-poll batch at the start of any
toggle (so a slow disable can't let a prior enable's re-polls fire), and
guard the toast, refresh, timer scheduling, and setToggling behind a mounted
ref so nothing runs after the card unmounts while the enable POST is still
in flight.
- MeshRouteDetailSheet: re-check the cancelled flag after reading the
diagnostic body, not just before it. Reading the body is itself async, so a
superseded alias's diagnostic could otherwise call setDiag and expose Remove
for the wrong stack.
Adds tests for unmount-before-enable-resolves and the deferred-diagnostic
alias switch.

* feat(pricing): collapse to two tiers (Community + Admiral) Collapse Sencho's pricing from three tiers (Community / Skipper / Admiral) to two: a generous free Community tier and a single paid Admiral tier. The Skipper tier is removed. Now free in Community: auto-heal, auto-update, scheduled operations, webhooks, notification routing, Fleet Actions and bulk operations, SSO preset providers (Google / GitHub / Okta), unlimited users with admin and viewer roles, and deploy safety (atomic deploys, auto-rollback, and one-click rollback). Admiral (paid) is focused on running and governing a fleet: blueprints, Fleet Secrets, deploy enforcement, vulnerability report export, audit log, host console, private registries, mesh networking, node cordon, managed cloud backup, LDAP / Active Directory SSO, and the advanced RBAC roles (deployer, node-admin, auditor) with per-resource scoped assignments. Internally the license variant distinction is removed so tier is binary (community / paid). License validation still verifies the Lemon Squeezy store and product before granting paid status. Docs and the contributor guide are updated to the two-tier model. * docs(pricing): correct licensing page to two-tier pricing and tidy stale tier wording The licensing docs page kept the old Admiral pricing plus a Founder Lifetime column and an Enterprise paragraph after the two-tier collapse. Update it to $12/month or $99/year, drop the lifetime and Enterprise content, and link to the pricing page for current pricing. Also fix stale "Skipper" wording in CLA.md, SUPPORT.md, one test title, and three test comments. Historical CHANGELOG entries and the retired-Skipper license-guard test are intentionally left as-is. * docs: align licensing and SSO pages with the two-tier model Correct the SSO overview so the Google, GitHub, and Okta presets read as available on every tier, matching the provider table; only LDAP and Active Directory require Sencho Admiral. Remove the lifetime-plan references from the licensing, settings, and troubleshooting pages so they reflect subscription-only Admiral pricing. * fix(rbac): omit scoped permissions from /me on the Community tier Scoped role assignments only take effect on the paid tier, but GET /api/permissions/me returned them unconditionally, so a downgraded instance with leftover assignments rendered per-resource affordances the API then rejected with 403. The endpoint now mirrors the permission middleware and includes scoped permissions only on the paid tier. Adds a regression test covering the downgrade case. * docs: use custom-pricing wording on the contact page The two-tier model has no Enterprise tier; reword the contact page's enterprise pricing/deals to custom pricing/deals so it does not imply a tier that no longer exists. |

* fix(mesh): hide node and stack management controls from non-admins The Routing tab rendered the per-node mesh enable/disable toggle and the stack opt-in/opt-out controls for any Admiral-tier user, but those backend routes require the admin role. A non-admin viewer on an Admiral instance saw controls that returned 403. Thread a canManage flag (true only for admins) from the Fleet view into the Routing tab, its node cards, and the opt-in sheet so non-admins get a read-only Routing tab: the enable/disable toggle, add-stack, and opt-in/opt-out controls are hidden, while status, aliases, topology, activity, diagnostics, and the alias test probe stay available. This mirrors the Federation tab's existing read-only treatment for non-admins. Add backend route-gating tests covering the tier and admin-role guards on every mesh route, and frontend render-gate tests for the node card and the opt-in sheet in both density layouts. * refactor(mesh): require canManage on the routing-node-card primitive Remove the permissive `canManage = true` default on the shared routing-node-card primitive so a new call site cannot render the management controls without an explicit decision. Every current caller already passes the flag; the type now enforces it. Drop the omitted-prop test, which covered a state the compiler now prevents. |

* fix(fleet-actions): stop-by-label works on Community remote nodes Fleet-stop's remote leg fanned out to POST /api/labels/:id/action, which is gated to Skipper/Admiral, so on a Community fleet the control node stopped its own stacks but every remote node returned 403. Fleet-stop itself is admin-only and available on every license, so the remote leg contradicted the feature's own gate. Extract the label-match plus bulk-stop logic into a shared runLocalLabelStop helper and add an admin-only, every-license POST /api/fleet-actions/labels/local-stop receiver. The control now fans out to that receiver, so remote stacks stop on every tier. Each node runs under its own per-node bulk lock, so a fleet-stop and a per-label action still serialize cleanly instead of double-stopping containers. Also degrade the control's own leg per-node instead of failing the whole fan-out when its filesystem read throws, and gate fleet-stop and fleet-prune diagnostics behind developer_mode. Tests: local-stop auth, tier, validation, and behavior; a remote-leg routing guard that asserts the fan-out targets local-stop and never the paid route; local-leg graceful degradation; and the three Fleet Action card UIs. * fix(fleet-actions): honor the remote stop receiver's matched flag The control reached the remote leg only because its own mirror had the label, then hardcoded matched:true and trusted results without guarding its shape. A mirror-skewed control (mirror has the label, remote does not) then showed a remote mismatch as "matched, 0 stacks" instead of "no matching label", and a malformed 200 body could flow a non-array into the per-stack renderers. Honor the remote's own matched flag and coerce results to an array when the body is malformed. Add regression tests for the matched:false skew case and the non-array results case. |

Thread the admin flag into FederationTab and render the pin placement read-only (with an administrator-required hint) for non-admins, matching the existing canEdit pattern in the Deployments tab. The backend guard already enforced admin; this aligns the UI affordance with it. * fix(mesh): re-evaluate data plane every 10s and add opt-in auto-recreate MeshService.dataPlaneStatus was written exactly once at boot in setupMeshNetwork() and never re-evaluated. After the operator removed sencho_mesh at runtime (or it was recreated externally, or Sencho was disconnected from it), /api/health and the dashboard banner kept returning the stale boot-time discriminator until the next process restart. Adds a 10s revalidator that inspects the current Docker truth in one network-inspect call and transitions dataPlaneStatus to reflect it. Short-circuits in not_started / not_in_docker / subnet_invalid (states that cannot change within this process) and in concurrent ticks. Transitions are idempotent on stable state, so the timer can tick indefinitely on a healthy mesh without log noise. New 'not_found' reason value for the network-was-removed-at-runtime case. Existing reasons (subnet_mismatch, subnet_overlap, attach_failed) also surface from the revalidator when their underlying conditions arise post-boot. transitionDataPlane keeps message and subnet fields fresh across consecutive observations even when reason is unchanged, so /api/health never reports stale numbers (e.g. two consecutive subnet_mismatch observations against different external subnets). Adds an opt-in mesh_auto_recreate global setting (default off). When on, the revalidator additionally calls attemptInPlaceRecreate() after surfacing not_found. The helper hard-prefers the boot-chosen subnet (this.meshSubnet) and never iterates candidates, because changing the subnet here would invalidate every existing extra_hosts override on disk. A real conflict on the original subnet is reported as subnet_overlap and preserved during the 60s recreate throttle window so the operator-actionable reason is not flapped back to not_found between attempts. Self-attachment is checked via Name match (operator --hostname X matches container Name /X) or full container-ID prefix for hex HOSTNAMEs >= 12 chars (Docker default short ID). Non-hex HOSTNAMEs cannot collide with container IDs at all so a Name miss is conclusive; short hex HOSTNAMEs preserve the prior status as 'unknown' rather than risking a false-positive prefix match. Frontend surfaces: - types/mesh.ts: 'not_found' added to MeshDataPlaneReason. - MeshDataPlaneBanner: 'not_found' headline copy. - Settings > System > Mesh data plane: TogglePill bound to mesh_auto_recreate, default off, helper text explains the tradeoff. Backend coverage in backend/src/__tests__/mesh-data-plane-revalidate.test.ts (25 cases): short-circuits, idempotent stable-state, recovery from subnet_mismatch / subnet_overlap, transition to not_found / subnet_mismatch / attach_failed, transient-Docker anti-flap, re-entrancy guard, name match path, ID-prefix path, short hex hostname ambiguity, non-hex hostname certainty, transition message refresh on observation drift, auto-recreate off (default), auto-recreate success with senchoIp preservation, auto-recreate overlap classification with no subnet drift, throttle window preserves classified reason, throttle release. Lifecycle test covers timer wiring in start()/stop(). Existing mesh-setup-error-classification suite (27 cases) still green. Resolves: F-4 in the v1.0 audit tracker. * fix(mesh): address Codex review of PR #1184 Three findings from the independent review: BLOCKER: attemptInPlaceRecreate() called recordSetupFailure() on create / attach failures, which clears this.senchoIp. The next revalidator tick's attachment check is guarded on senchoIp, so with it null the check is skipped and the snapshot path can silently flip the status back to ok against a network where Sencho is in fact not attached. Also: a later successful recreate would call ensureSelfAttached() with senchoIp null, which short-circuits, so the network gets recreated without binding Sencho. Replaced the recordSetupFailure() calls in attemptInPlaceRecreate with a new recordRecreateFailure() that uses transitionDataPlane and preserves senchoIp. Added two tests: create-fails-then-succeeds (verifies senchoIp survives the failure and the later retry binds Sencho correctly) and create-succeeds-attach-fails-then-next-tick (verifies the snapshot path surfaces attach_failed on the next tick instead of falsely reporting ok). SHOULD-FIX 1: single-key POST /api/settings wrote String(value) without re-validating against the per-key schema, so an allowlisted enum-shaped key like mesh_auto_recreate could persist arbitrary strings ('banana', 'true') that the bulk PATCH would later refuse. Routed the single-key path through SettingsPatchSchema.safeParse so both write paths validate identically. Added regression tests for an invalid mesh_auto_recreate value, a valid mesh_auto_recreate write, and an out-of-range numeric value. SHOULD-FIX 2: the new Mesh data plane subsection lived inside a section the registry exposes to non-admins, who would see the toggle and only learn it was admin-only after the save 403'd. Gated the subsection on `isAdmin` from useAuth so non-admins do not see the control. The other system controls keep their existing visibility pattern (read-only for non-admins). 71/71 backend tests green (revalidate + mesh-setup + settings-routes). 276/276 frontend tests green. tsc clean on backend + frontend. |

The default mesh subnet 172.30.0.0/24 is fully contained in linuxserver/* default networks (sonarr_default 172.30.0.0/16, etc.), so libnetwork rejects the IPAM allocation with "Pool overlaps with other one on this address space" on a typical homelab Docker host. The single hard-coded default left first-run operators with a silently broken mesh. MeshService.setupMeshNetwork now resolves the subnet via three paths: 1. Operator-explicit (SENCHO_MESH_SUBNET set): use that subnet, strict. Pre-existing sencho_mesh with a different subnet still raises subnet_mismatch. 2. Adopt-existing (env unset, sencho_mesh already on the daemon): adopt the existing subnet. Docker is the source of truth across restarts. 3. Candidate iteration (env unset, no existing network): walk 172.30.0.0/24, 172.31.0.0/24, 10.42.0.0/24, 10.43.0.0/24 in order. First subnet Docker accepts wins. If every candidate overlaps, record subnet_overlap with a message naming every attempt. The dashboard's Fleet Heartbeat card now surfaces the down state via a compact banner above the per-node rows, plus a "mesh down" counter suffix on the right of the title. The existing Routing-tab banner is extracted into a shared MeshDataPlaneBanner component with tab and card variants. Dashboard polling is gated on Admiral tier so non-paid users do not fire the Admiral-only /mesh/status endpoint. Six new tests in mesh-setup-error-classification cover: iterates past first overlap, all candidates overlap, adopts existing network, inspectNetwork non-404 failure classified as attach_failed, env-matches- existing skip-create, and operator-explicit strict (no fallback). Fixes F-1 in the pre-1.0 audit. Closes the silent-failure mode that left the mesh down on the most common homelab Docker layout. |

fix(fleet-sync): make control-identity-mismatch sticky and surface in UI (#1117)
Treat 409 CONTROL_IDENTITY_MISMATCH from a replica as a non-retriable
failure instead of looping the same 409 through the 5-minute retry
service forever and silently writing identical failure rows.
Backend
- DatabaseService: add `sticky_error_code`, `sticky_error_expected`,
`sticky_error_got` columns to `fleet_sync_status` via an idempotent
migration. New methods setFleetSyncSticky, getFleetSyncStickyCode,
clearFleetSyncStickyForNode. recordFleetSyncSuccess clears the sticky
flag on a clean push. getFailedSyncTargets SQL adds
`AND sticky_error_code IS NULL` so the retry loop skips sticky rows.
- FleetSyncService.executePushToNode: short-circuits at the top when
sticky is set (covers event-driven pushResourceAsync calls). On a 409
with code CONTROL_IDENTITY_MISMATCH, records the failure once and
pins sticky with the expected/got fingerprints carried in the 409 body.
- routes/nodes.ts: new POST /api/nodes/:id/fleet-sync/reset-anchor.
Admin + paid + node:manage. Proxies POST /api/fleet/role/reanchor to
the peer with `{override:true}` using the stored Bearer node_proxy
token. On peer 200, clears every sticky row for the node so the next
push re-anchors and resumes replication. Distinct 502 / 504 responses
for peer-rejected / peer-unreachable so the UI can show a useful toast.
Frontend
- New lib/fleetSyncApi.ts + hooks/useFleetSyncStatus.ts. Polling hook
(30s visibilityInterval) skips fetch when !isPaid.
- NodeManager.tsx: destructive banner per affected node listing both
fingerprints, with `Reset anchor on peer` and `Remove node` buttons.
Hidden for community-tier users via empty hook data.
- FleetConfiguration.tsx (Fleet -> Status): read-only `Policy sync`
SummaryRow per remote node card. In sync / degraded / paused with
a tooltip; no action buttons (the action lives in NodeManager).
Tests
- fleet-sync-service.test.ts: 4 new cases for sticky-set on first
mismatch, short-circuit on subsequent pushes, null fingerprints,
and non-mismatch failures not setting sticky.
- database-fleet-sync-sticky.test.ts (new): 6 cases pinning the DB
contract incl. retry-loop SQL filter and migration idempotency.
- nodes-fleet-sync-reset-anchor.test.ts (new): 6 cases covering
happy path, peer 401 -> 502, peer unreachable -> 504, local-node
rejection, unknown node id, and community-tier 403.
Gate parity (Directive 30): the new POST .../reset-anchor enforces
requireAdmin + requirePaid + node:manage (matches the existing read at
GET /api/fleet/sync-status). UI banner + SummaryRow only render when the
hook returns data, which it only does for paid-tier authed users. No
existing tier-gate file moved; this is greenfield parity.
Auth audit: the peer's POST /api/fleet/role/reanchor route already uses
requireAdmin, which accepts the central's stored node_proxy Bearer
token because authMiddleware maps `scope === 'node_proxy'` to
`req.user = { username: 'node-proxy', role: 'admin', userId: 0 }`.
No widening required.
Backend tsc clean. Frontend tsc -b clean. 59 fleet-sync tests pass; full
backend suite green minus the pre-existing Windows-only file-lock flake
on filesystem-backup.test.ts that reproduces unchanged on main.

The GET now calls testUpstream synchronously after the alias-resolved, opted-in, tunnel-up short-circuits. Probe failures land in routeErrorMap via logActivity (cross-node already did this; same-node timeout/error paths now log probe.fail in the same shape), so the state computation flips to "unreachable" on the same request that exposed the stopped upstream. In a typical homelab where central sits behind NAT, peer→central dispatch silently failed at the dialer's short-circuit and the headline "call any service on any node by hostname" worked one way only. The forward WS at `/api/mesh/proxy-tunnel` is already bidirectional end to end. Make the bridge a persistent control-plane primitive: dial every mesh-enabled proxy peer at startup, reconcile every 60 s, never idle-close. Peer→central traffic multiplexes over the same WS via `tcp_open_reverse`. * refactor(mesh): extract shared TCP stream switchboard
Pull the `tcp_open` / `tcp_open_ack` / `tcp_open_reverse` / `tcp_close`
+ `TcpData` handling out of the pilot agent into a reusable module so a
second caller (the upcoming proxy-mode WS handler) can run the same
frame parser, stream allocator, idle timers, and Compose-label
resolver. One parser, two callers, zero drift on a
security-sensitive protocol surface.
The pilot agent keeps its public `openMeshTcpStream` API and delegates
to a per-connection switchboard constructed in `connect()` and torn
down in `cleanupAfterDisconnect`. Existing reverse-stream and resolver
tests are rewritten to exercise the shared module directly.
* feat(mesh): route mesh traffic over Distributed API remotes
Sencho Mesh now works against remotes in Distributed API mode in
addition to Pilot Agent mode. Central opens a short-lived WebSocket
tunnel to the remote's new `/api/mesh/proxy-tunnel` endpoint on demand
and tears it down after 5 minutes of idle (configurable via
`SENCHO_MESH_PROXY_TUNNEL_IDLE_MS`). Mesh dispatch is mode-agnostic at
the routing layer; `PilotTunnelManager.ensureBridge` resolves an
existing tunnel or asks the new `MeshProxyTunnelDialer` to dial.
The Routing tab badges now use a `reachableMode` classifier: `★ Local`
for local, `pilot offline` red badge for a pilot with a down tunnel,
and a new `unreachable` red badge surfacing the specific reason
(missing token, scope not full-admin, TLS failure, remote does not
support proxy mesh). Distributed API remotes with valid credentials
show no negative badge; the tunnel opens on first dial.
Auth: the proxy-tunnel WS upgrade requires an `Authorization: Bearer`
API token with the `full-admin` scope. Lower-scoped tokens are
rejected at upgrade time so a leaked read-only token cannot reach the
mesh data plane.
Bidirectional: the proxy-mode WS handler registers itself as the
local `MeshService` reverse dialer (compare-and-swap), so meshed
containers on a Distributed API remote can dial cross-node aliases
via `tcp_open_reverse` over the same tunnel. Cross-node relays
(`PilotTunnelBridge.acceptReverseRelay`) await `ensureBridge` so
proxy-to-proxy mesh works without standing tunnels.
* docs(mesh): describe Distributed API mesh and unreachable troubleshooting
Refresh the user-facing mesh documentation to reflect that mesh works
over both Pilot Agent and Distributed API remotes. Adds a
Troubleshooting accordion entry for the new `unreachable` Routing tab
badge so operators can match a tooltip reason ("api token rejected
(scope must be full-admin)", "remote does not support proxy mesh",
"TLS handshake failed", "api_url not set", "api token missing") to a
concrete fix.
* refactor(mesh): apply /simplify review findings
Five cleanups surfaced by the post-implementation code review pass.
No behaviour change for fleets running on `main`; only internal
structure improves.
- **Deterministic container IP shared.** Extract the compose-default
network preference (`pickContainerIp`) and the conventional-name
fast path (`lookupContainerIp`) into `backend/src/mesh/containerLookup.ts`.
Both `MeshService.resolveContainerIp` (existing same-node fast
path) and the switchboard's `resolveByComposeLabels` (proxy/pilot
inbound dial) now use the same logic. Earlier the switchboard
helper grabbed the first `Object.values(Networks)` IP, which
could flip across daemon versions on multi-network containers;
fixed.
- **WS URL upgrade extracted.** New `backend/src/utils/wsUrl.ts`
exposes `httpUrlToWs(baseUrl)` that maps `http://` to `ws://` and
`https://` to `wss://`. Used in both `pilot/agent.ts` and the
proxy-tunnel dialer. The previous inline `replace(/^http/, 'ws')`
silently downgraded `https://` to `ws://` (cleartext).
- **`computeReachable` takes the pre-fetched node.** `getStatus`
already iterated `db.getNodes()`; the helper previously re-queried
by id per node (N+1 reads). Pass the row in.
- **Reachable-reason ternary -> const map.** Replace the nested
ternary in `MeshService.computeReachable` with a
`Record<DialFailureCode, string>` lookup keyed on the dialer's
failure code.
- **Activity-type ternary -> const map.** Same flattening inside
`MeshProxyTunnelDialer.logActivity`.
All mesh tests pass (85/85). Full backend suite green (2126/2126).
* fix(mesh): cache proxy dial failures and contain WS handshake errors
`ensureBridge` now consults the recent-failure cache before dialing so a
continuous mesh workload against a misconfigured proxy-mode remote does
not produce one upgrade attempt per cross-node TCP open. `recordFailure`
emits at most one activity-log entry per cache window per (nodeId, code)
so a connect-loop on a single bad remote cannot flush the ring buffer.
Failure messages run through `redactSensitiveText` before reaching the
log so any embedded Bearer / JWT / inline-URL credentials are scrubbed.
`stop()` clears the inflight map and `dial()` checks `this.stopped`
between awaits so a shutdown does not leak a half-opened bridge.
When `awaitOpen` rejects (401, 4403, TLS), the dialer attaches a noop
'error' listener before calling `ws.close()`. Without it the ws library
emits a tail 'error' on a still-CONNECTING socket that propagates as an
unhandled exception. Surfaced by a live-network test against a real
proxy-mode peer.
Adds `mesh-proxy-tunnel-live.test.ts` (skipped unless MESH_AUDIT_URL
and MESH_AUDIT_TOKEN_FILE env vars are set) covering both the happy
path and the auth-rejected path against an actual remote Sencho.
* feat(mesh): instrument proxy tunnel observability
Adds three counters to `PilotMetrics`:
- `proxy_bridges_total` (incremented on `registerProxyBridge` success)
- `proxy_dials_failed` (every failed dial attempt, not deduped)
- `proxy_idle_closes` (idle-sweep teardowns)
All three surface automatically via `GET /api/system/pilot-tunnels`
since the route returns the full `Counters` snapshot.
Gates two pre-existing always-on `console.warn` calls in
`tcpStreamSwitchboard.ts` (mid-stream socket errors and Docker resolve
failures) behind `isDebugEnabled()`. Both fire on per-stream events and
would otherwise violate the diagnostic-log safety rule under load.
Adds `mesh-tcp-stream-switchboard.test.ts` covering the forward
`tcp_open` path: real localhost dial, resolver errors (no_target,
denied), per-tunnel cap saturation, frame-routing fall-through
invariants, `tcp_close` socket teardown.
Drops `MESH_CONNECT_TIMEOUT_MS` from the public surface; only the
switchboard itself uses it.
* fix(mesh): tighten Routing tab unreachable handling
`RoutingNodeCard.tsx`: the **Add stack to mesh** button now disables
when `reachableMode === 'unreachable'`, matching the existing
TogglePill behavior. Without this, an operator on an unreachable node
could open the opt-in sheet, confirm, and watch the redeploy proceed
against a target whose mesh data plane will silently fail to route.
Also drops the leftover `status.nodeId !== -1` guard on the pilot-
offline badge.
`MeshService.ts`: renames `isMeshReachable` to `isMeshConfigured` with
the new predicate that returns true for proxy-mode remotes whose creds
are valid (the tunnel is opened on demand). `getRouteDiagnostic` now
distinguishes "routable" (configured) from "pilotLive" (live tunnel
state, only meaningful for pilot mode); without the split, every idle
proxy-mode route would report `tunnel down`.
`MeshService.setReverseDialer` warns when the unconditional install
path silently overwrites a non-null current dialer. By topology a
Sencho is either pilot or central, so the branch flags a misconfigured
deployment rather than an expected race.
Drops the dead `export { ReverseTcpStreamHandle }` re-export from
`pilot/agent.ts`; its only consumer imports straight from
`mesh/tcpStreamSwitchboard.ts`. Fixes a stale doc comment in
`MeshService.ts` that referenced the wrong source file.
Adds `mesh-proxy-tunnel-handler.test.ts` covering the WS handler
lifecycle: pilot-mode 404 rejection, post-upgrade reverse-dialer
install, concurrent-upgrade 1013 rejection (single-tenant slot), and
error-path teardown.
Updates the troubleshooting accordion in the user docs to mention the
disabled-state behavior.
* fix(mesh): close ESLint and CodeQL findings on the proxy-tunnel diag logs
Remove the unused `reverseDialer` local in `meshProxyTunnel.ts`; the
closure target is `localDialer` above and this assignment was always
dead. Strip line breaks inline on the three `MeshProxyTunnelDialer`
diag log lines so CodeQL `js/log-injection` data flow recognises the
sanitisation that `sanitizeForLog` already performs.
No behaviour change; the diag logs render the same characters they
do today.

* feat(mesh): replace host-mode with shared sencho_mesh Docker network Phase D of the mesh redesign: drop the operator's `network_mode: host` requirement and the `host-gateway` extra_hosts pattern that did not work on cloud iptables-restrictive distros (OCI, etc.) or Docker Desktop. Each Sencho creates a shared `sencho_mesh` Docker bridge network on boot (default subnet 172.30.0.0/24, override via SENCHO_MESH_SUBNET), pins itself at `<network>+2`, and attaches every meshed user service to the same bridge. Compose overrides now emit IP-based `extra_hosts` plus a top-level `networks` block declaring `sencho_mesh` external. Override delivery: central renders for local stacks; for remote stacks it sends the fleet alias list to the remote's new `PUT /api/mesh/local- override/:stackName` endpoint, which renders against the remote's OWN local senchoIp and writes under its OWN DATA_DIR. Each node may use a different subnet without coordination beyond the env var. Opt-in / opt-out now trigger an automatic redeploy of the affected stack via the existing deploy code path (local: ComposeService; remote: HTTP POST through proxyFetch). The frontend opt-in sheet shows a confirmation modal (ConfirmModal) before the mutation. Failed redeploys emit both a mesh activity event and a durable audit-log row. Hardening: - Reserve port 1852 at opt-in (prevents user containers from racing the Sencho API listener). - ensureMeshNetwork refuses to continue if `sencho_mesh` exists with a mismatched subnet rather than silently routing to the wrong IP. - Idempotent network connect/disconnect helpers in DockerController. - optInStack rolls back the DB row if the just-inserted stack's override push fails (no half-states surviving across calls). - regenerateOverridesForNode runs in parallel and skips the just- pushed stack on opt-in. Operator template: drop `network_mode: host`, restore `ports: ["1852:1852"]`. Mesh now works identically on Linux LAN, OCI, and Docker Desktop without firewall changes. Docs: rewrite docs/features/sencho-mesh.mdx around the shared bridge network, document SENCHO_MESH_SUBNET, surface the host-network-service opt-in restriction, and cross-link with the Pilot Agent docs. BREAKING CHANGE: the operator's `docker-compose.yml` no longer uses `network_mode: host`. feat(mesh): collapse sidecar into Sencho process via in-process forwarder (#1000)
The separate saelix/sencho-mesh sidecar container is gone. The
forwarder logic that previously lived in mesh-sidecar/src/forwarder.ts
moves into the Sencho process as backend/src/services/MeshForwarder.ts,
a thin per-port net.Server lifecycle wrapper. MeshService implements
the host interface and owns resolve plus splice; MeshForwarder owns
listener boilerplate. One container per node, no separate image to
publish, no control WebSocket.
Operator-facing change: the Sencho container now runs in
network_mode: host so the forwarder can bind alias ports on the host
network where meshed containers' extra_hosts host-gateway entries
point. Without host network mode the listeners would land in the
container's namespace and inbound traffic from peers would never
reach them. The 1852:1852 port publish becomes a no-op under host
mode and is commented out in the operator template.
Same-node forward path now dials the target container's bridge IP
via Dockerode (preferring the compose default network for
deterministic selection across daemon versions) instead of 127.0.0.1.
The legacy 127.0.0.1 path only worked when the target service
published its port to the host; the IP path works regardless.
Cross-node mesh routing in this phase is central -> pilot direction
only via PilotTunnelManager.openTcpStream. Pilot -> central and
pilot <-> pilot via central relay land in Phase B with the
tcp_open_reverse frame.
Deletions:
- mesh-sidecar/ package entirely (Dockerfile, package, sources, tests)
- backend/src/websocket/meshControl.ts
- MeshService sidecar lifecycle: spawnSidecar, stopSidecar,
isSidecarRunning, mintSidecarToken, verifySidecarToken,
attachSidecarSocket, handleSidecarResolve, sendSidecar
- POST /api/mesh/nodes/:id/sidecar/restart route
- /api/mesh/control WS dispatch in upgradeHandler
Type cleanup: 'sidecar' literal removed from MeshActivitySource and
MeshProbeResult.where (also the frontend mirror). MeshNodeStatus
sidecarRunning becomes localForwarderListening (boolean | null) so
non-local nodes get a null instead of an unconditional false; the
honest semantic is "this view only knows the local forwarder state;
remote forwarder status lands in Phase B." MeshNodeDiagnostic
sidecar object becomes forwarder { listening, listenerCount }.
Frontend MeshDiagnosticsSheet drops the restart-sidecar action and
sidecar liveness card; surfaces forwarder state plus a "runs
in-process; no separate container" caption.
Resolves audit findings C-1 (data plane non-functional), C-2 (sidecar
control WS not loopback-enforced), C-4 (sidecar lifecycle Dockerode-
on-remote, PR #999 closed), and C-5 (saelix/sencho-mesh:latest
unreachable). C-3 (PR #992) is unchanged. M-12 (PR #994) is
unchanged.

feat(fleet): add Federation tab with cordon and pin policy (Admiral) (#964)
Ships the v1 MVP for the Federation tab as placement control, not
placement automation:
- Cordon a node: marks the node unschedulable so the BlueprintReconciler
skips it for new placements only. Existing deployments continue to
drift-check and redeploy on revision changes; cordon never triggers
withdraw or eviction. Toggle on the NodeCard kebab (Admiral, admin
role); Cordoned pill renders for all tiers.
- Pin a blueprint to a node: stores blueprints.pinned_node_id, replacing
the desired set with the pinned node regardless of selector. Pin
overrides cordon by design. Action lives only in the Federation tab;
BlueprintDetail and the deployment table show read-only Pinned
indicators.
Backend: idempotent migrations add nodes.cordoned/cordoned_at/cordoned_reason
and blueprints.pinned_node_id. New routes POST /api/nodes/:id/cordon,
POST /api/nodes/:id/uncordon, PUT /api/blueprints/:id/pin, all gated by
requireAdmiral plus requireAdmin. Audit summaries added so the existing
auditLog middleware records every operator action. deleteNode clears
dangling pins.
Reconciler: pin override evaluated before selector match; cordon filter
applied only to the new-placement branch (deploy/stateReview without an
existing deployment). 11 new Vitest cases cover cordon filter, pin
override, pin-overrides-cordon, missing pin target, pin shrinks
desired set (stateless withdraw + stateful evict_blocked), and pin
clearing on node delete.
Frontend: new FederationTab.tsx with cordoned-nodes summary and
pin-policy table. Federation moved out of the experimental flag into
{isAdmiral && (...)} + AdmiralGate, mirroring the Routing tab pattern.
Secrets stays under experimental.
Tests pass: backend tsc, full Vitest suite (1704 passed), frontend
tsc -b, ESLint (0 errors). Manual verification via the local dev
instance confirmed the tab is hidden at Community, the kebab and pill
render at Admiral, and cordon and pin endpoints round-trip end to end.

feat(frontend): add SystemSheet primitive and migrate mesh sheets to §9.11 chrome (#960)
DESIGN.md §9.11 codifies one canonical right-side detail-sheet shell (cyan
rail, mono crumb, italic serif name, mono meta, ESC chip + close glyph,
fixed three-slot toolbar, cyan-underline tabs, ScrollArea body, footer
freshness band). Today the 16 sheet consumers each render their own
header chrome with stock shadcn SheetHeader/SheetTitle.
Introduce <SystemSheet> + <SheetSection> in
frontend/src/components/ui/system-sheet.tsx, composing the existing
<Sheet>/<SheetContent> primitive. Add a backward-compatible showClose
prop to SheetContent so SystemSheet can render its own ESC chip + close
glyph instead of the stock cyan square close.
Migrate the four mesh sheets as the first batch:
* MeshActivitySheet: crumb Fleet › Mesh › Activity, footer freshness from
most-recent event timestamp.
* MeshOptInSheet: crumb Fleet › Mesh › {nodeName}, meta of opted-in
count, drops the redundant bottom Close button (ESC chip dismisses).
* MeshDiagnosticsSheet: removes the icon-prefixed title (forbidden by

Builds on the dormant TCP frame plumbing from the prior PR (pilot tunnel TCP frames + sencho-mesh sidecar package) and exposes the Admiral-only orchestrator surface. Backend - New mesh_stacks table (per-node opt-ins) + nodes.mesh_enabled column via DatabaseService.migrateMeshTables. - MeshService singleton: sidecar lifecycle via Dockerode, opt-in/out with cascading override regeneration, request-based resolver from sidecar control WS, cross-node TCP forwarding via PilotTunnelManager (same-node fast path included), in-memory 1000-event activity ring buffer with durable mirror to audit_log for state-change events, per-node and per-route diagnostics, and the Test upstream probe. - MeshComposeOverride: pure YAML generator that injects extra_hosts using host-gateway. fix(fleet): forward main node tier to remote config fetch and hide local-only fields (#811)
The /fleet/configuration endpoint fetched remote node config via a direct backend-to-backend fetch that omitted the distributed license headers (x-sencho-tier, x-sencho-variant). Remote nodes evaluated their own Community tier and returned locked: true for Webhooks, Scanning, and Backup even when the main node held a Skipper/Admiral license. Forward the same tier/variant headers that remoteNodeProxy already injects so tier gates on remote nodes honour the main node's license. MFA and Backup are also hidden for remote node cards in the Status tab: - MFA is a user session feature managed on the main node; remote nodes are accessed via node_proxy Bearer tokens with no userId, so the value was always "Not set" and provided no useful information. - Backup (Sencho Cloud Backup) runs fleet-wide from the main node and captures all nodes' compose files; remote nodes never configure it independently, so showing it there was misleading. Removing both fields from remote cards keeps the grid at 6 items (3 even pairs) and eliminates stale or irrelevant data. |

The live ResourceGauges strip already shows accurate host-level stats, making the historical charts both inaccurate and redundant. This commit replaces that row with two side-by-side cards: - **Configuration Status**: aggregates every toggleable feature on the active node (notification agents, alert rules, routing rules, auto-heal, auto-update, webhooks, scheduled tasks, MFA, SSO, vulnerability scanning, cloud backup, and alert thresholds) into a single at-a-glance card. Tier-locked rows display an upgrade indicator instead of a value. Each row is clickable and navigates to the relevant settings section. Data refreshes every 60 s and immediately on state-invalidate events. - **Recent Activity**: lists the ten most recent notification-history events for the active node (deployments, image updates, auto-heal actions, scan findings, cloud backup events, system notices) with category icons and relative timestamps. Refreshes every 30 s. New backend endpoints: - GET /api/dashboard/configuration - per-node feature status with locked/ requiredTier markers so the frontend renders upgrade chips without extra calls. feat(fleet): interactive topology with ReactFlow hub-and-spoke layout (#713)
Replace the static SVG fleet topology with a ReactFlow canvas laid out via dagre. Each node renders as a rack card with status pill, type badge, CPU/MEM/DISK bars, and stack/running counts. Pan, zoom, drag, and minimap are enabled; user-dragged positions persist across the 30-second poll so live metric updates no longer reset layout. |

feat(fleet): add aggregate masthead and local-vs-remote topology (#677)
Introduce a status masthead above the node grid summarising fleet-wide CPU, memory, container, and alert counts with a coloured rail that reflects overall health. Pin the local node at the top of the grid with a cyan accent rail and a Local badge so it is never confused with a remote. Add a Topology view toggle that plots the local node on the left with remotes radiating out, and colour-codes connector lines by link health. |
